Fast fashion — operator definition

Operator definition: Fast fashion is a commercial architecture — not just a price point or an aesthetic. It combines short lead times, high SKU rotation, continuous product drops, and merchandising discipline that protects full-price sell-through. The label is usually applied to Zara, H&M, Primark, Fast Retailing (Uniqlo) and Shein — but the underlying models differ materially.
The mechanisms that actually matter
- Lead time. Weeks not seasons. Inditex runs ~71 days DIO; H&M ~132 days. Same category, different philosophy of who controls the product.
- Continuous drop. New product multiple times per week. A reason to come back — an attention strategy as much as a supply-chain one.
- Full-price sell-through. The measure that matters more than gross margin on paper.
- Vertical integration. Design, buying, distribution and, historically, some manufacturing under one roof.
- Store-as-signal. Flagships shape brand perception; the transaction can happen anywhere.
